Referral ask texts: the cheapest leads you are not asking for

A referred customer costs nothing to acquire, closes at two to three times the rate of a paid lead and does not have three other quotes. Most contractors never ask because it feels needy. Here are the texts that do not.

Short answer

How should a contractor ask for referrals by text?

Ask after the second interaction that went well (a paid job and a review, or two jobs), from the tech or owner by name, with a specific “who”: the neighbour with the same system, the friend who mentioned a leak, the HOA group. Make the forward easy: a short message they can copy, or a link. Offer a thank-you that is not conditional on the referral becoming a customer, or offer nothing. One ask per customer per season.

Why it matters

Why referrals beat every paid channel

Paid leads in home services run $47 (cleaning) to $183 (plumbing search) each in 2026, arrive with three to five competitors attached, and close at 10 to 20%. A referral arrives alone, already trusting you, and closes at 40 to 60% in most contractors’ own numbers. BrightLocal’s 2026 survey shows people trust recommendations from people they know above every other source, and the same survey has 83% of customers willing to leave a review when asked, which tells you how willing they are to help if you make it easy.

The reason contractors do not ask is tone. “Do you know anyone who needs a plumber?” sounds needy and gets a polite “I’ll let you know”. The texts below ask for a specific person in a specific situation, which is a question people can actually answer.

The scripts

Five referral texts that do not sound needy

Replace the brackets. Say them out loud once; if it does not sound like you, change the words, not the structure.

1

After the review posts

“Saw your review, [First name], thank you, that made the crew’s day. One favour if it is easy: if a neighbour on [Street] has the same [builder system / cast iron] and mentions trouble, send them this number. We take care of your referrals first.”

2

After the second job

“Thanks for having us back, [First name]. Two visits means you trust us, which means a lot. If anyone in your life is dealing with [a leak / an old AC / a roof after the hail], forward this and we will treat them like we treat you: [link or vCard].”

3

The neighbour ask (same subdivision, same issue)

“[First name], we have been doing a lot of [panel upgrades] in [Subdivision] this year, same builder, same panel as yours. If a neighbour asks who you used, here is a message you can just forward: ‘We used [Company], [Name] was great, [number].’”

4

The seasonal ask

“Hi [First name], [Name] at [Company]. Spring tune-up season is here. If a friend or family member needs theirs done and you send them our way, we take $[50] off their first visit and send you a $[50] gift card, whether or not they book. Just have them mention your name.”

5

The “who else” ask (for B2B and property managers)

“[First name], thanks for the work at [property]. Do you know another manager in [City] dealing with the same [turnover cleaning / after-hours calls] problem? Happy to buy them coffee and show them what we set up for you.”

By trade

Trade-specific versions

Trade What changes Line to add
HVAC Ask after the first great summer or after a reactivation tune-up “Same builder, same system, same age; if a neighbour is sweating, send them to us.”
Plumbing Ask after a water heater or repipe, not after a $200 drain “If someone on your street has the same 1970s pipes, we know the house.”
Electrical Ask after a panel or EV install with the photo “Your neighbours will ask about the charger; here is a message you can forward.”
Roofing Ask after the final invoice in a storm-hit neighbourhood “Half your block is deciding on a roofer; your review and a forward helps them avoid the out-of-town crews.”
Landscaping Ask after an install with the photo; recurring clients once a year “The patio photographs well; if a friend asks, this is us.”
Cleaning Ask recurring clients once a year; offer a free clean after three referrals “Three friends who book get you a free clean, no conditions on how long they stay.”
Rules

What makes it work

  • Ask after two good moments, not one. A review plus a job, or two jobs. The second is where loyalty lives.
  • Name a specific person or situation. “The neighbour with the same system” beats “anyone who needs a plumber”.
  • Make the forward effortless. Give them the exact message or a link so the referral is one tap.
  • Thank-yous unconditional or none. The FTC rule since October 2024 bans incentives conditioned on reviews; keep referral thank-yous separate from reviews and never tied to the referral becoming a paying customer.
  • One ask per season. More than that and you are the needy contractor again.
Texas

Texas notes

A referral ask goes to an existing customer, which is consent-based communication under the November 2025 settlement, but it is marketing, so keep it inside 9am to 9pm and include the business name. Put the licence number in the forwardable message; the referred neighbour will check. Texas SB 140 (effective 1 September 2025) treats texts to prospects as telephone solicitation, so send between 9am and 9pm (noon to 9pm Sunday); contact with people who reached out first is exempt from registration under the November 2025 settlement. Texas is one-party consent for recording.

Automated

How we automate it

1

Trigger on the second good moment

Review received plus invoice paid, or second job completed, starts a referral workflow with a 2-day wait.

2

Pick the version

Neighbourhood density (same subdivision tag) → neighbour ask; recurring client → seasonal ask; commercial → who-else ask.

3

Include the forwardable message

A short line with your name, number and licence that the customer can copy; a reply from a new number is tagged “referral” with the referrer’s name.

4

Thank the referrer automatically

When the referred contact is created, send the thank-you text and, if you offer one, the gift card link, with no condition on the referral booking.

FAQ

Questions owners ask

When is the best time to ask for a referral?

After the second good interaction: a paid job plus a posted review, or two completed jobs. Asking after the first job is early; asking never is the usual mistake.

Should I offer money for referrals?

You can offer an unconditional thank-you (a gift card whether or not the referral books). Never tie it to a review, and avoid making it conditional on the referral becoming a customer.

What should the text ask for?

A specific person: the neighbour with the same system, the friend who mentioned a leak. Vague asks get vague answers.

How do I make it easy to refer?

Include the exact message they can forward, with your name, number and licence. One tap.

How often can I ask?

Once per customer per season. Recurring clients once a year.

Should the ask come from the tech or the owner?

The person the customer dealt with. Named senders roughly double response.

Do referral programs break the FTC review rule?

Not if they are separate from reviews. The FTC rule bans incentives conditioned on reviews; a referral thank-you with no review condition is fine.

How do I track which customer referred whom?

Tag the new contact “referral” with the referrer’s name when they mention it or arrive from the forwarded message; the thank-you fires from that tag.

Is referral texting legal in Texas?

Yes, to existing customers. Keep it 9am–9pm, include your business name and the licence number.

What response rate is normal?

Specific, well-timed referral texts produce a referred lead from roughly 5 to 10% of asks in our client data; vague asks produce almost none.
