Cost per lead by channel, 2026: what contractors actually pay

Every channel quotes a cost per lead. None of them quotes the number that matters: cost per booked job after you miss a quarter of the calls. Here are the 2026 lead costs by channel and trade, then the maths that turns them into real numbers.

Short answer

What does a home services lead cost in 2026?

Across 2026 studies, a Google Local Services Ads lead runs about $51 to $63 for HVAC and $57 for plumbing, Performance Max about $72 to $82, non-branded Google search $149 to $183, paid social $24 to $45, Thumbtack $35 to $60 billed on reply, and cleaning about $47 on search ads. The cheapest channel is still a referral or a reactivated past customer at close to zero. The real cost is cost per booked job, which doubles if 27 to 48% of calls go unanswered.

The maths

From cost per lead to cost per booked job

A lead is not a job. Invoca’s July 2026 benchmark report found only 52% of inbound home services calls are answered by a person, 38% of answered calls are real leads, and 45% of those convert on the call. Hatch’s 2026 study, with a different method, puts unanswered calls at 27%. Either way the lead cost roughly doubles before you book anything.

Channel (HVAC example) Cost per lead Answer rate Close rate on answered leads Cost per booked job
LSA, calls unanswered 27% $63 73% 45% About $192
LSA, every call answered (AI or human) $63 100% 45% About $140
Performance Max, 27% missed $72 73% 35% About $282
Non-branded search, 27% missed $149 73% 35% About $583
Thumbtack, reply inside 5 min $45 n/a (text lead) 20% About $225
Thumbtack, reply after 30 min $45 n/a 8% About $560
Referral $0 + $50 thank-you 100% 50% About $100

Two things fall out of this. Answering every call is worth more than switching channels: it takes LSA from about $192 to $140 per booked job without spending another dollar on ads. And response speed on text leads is the whole game: Blazeo’s 2026 data has 74% of businesses missing the five-minute window, and the Thumbtack rows show what that costs.

Trends

What changed in 2026

  • LSA is getting more expensive. HVAC LSA rose from about $51 in February to about $63 by May 2026 as more contractors moved budget there.
  • AI-referred calls convert well. Invoca found calls referred from ChatGPT had a 45% lead rate and 41% conversion, in line with paid search. Being recommended by AI assistants is now a real channel.
  • Non-branded search is the expensive channel. At $149 to $183 a lead and a 35% close rate, it only pays on high-ticket work.
  • Reviews and answer rate matter inside LSA. Google ranks LSA by responsiveness and rating, so missed calls raise your cost per lead as well as your cost per job.
Texas

Texas notes

Dallas–Fort Worth, Houston and Austin are among the most competitive LSA auctions in the country for HVAC and plumbing, so expect the upper end of each range in summer. Texas SB 140 (effective 1 September 2025) matters for text-based leads: a reply to someone who requested a quote is consent-based and exempt from registration under the November 2025 settlement, but your follow-ups stay inside 9am to 9pm, and the licence number belongs in the signature.

FAQ

Questions owners ask

What is a good cost per lead for HVAC in 2026?

About $51 to $63 on Google Local Services Ads, $72 on Performance Max and $149 on non-branded search, per 2026 studies. Below LSA is rare outside referrals.

What does a plumbing lead cost?

$57 on LSA, $82 on Performance Max and $183 on non-branded search in SearchLight Digital’s Q1 2026 data across 524 contractors.

How much are Thumbtack leads?

$35 to $60 per lead, billed when you reply, per Adapt Digital’s 2026 pricing review. Reply speed decides whether that is cheap or expensive.

How much are Angi leads?

It varies widely by trade and metro, and each lead goes to three to five contractors, so the effective cost per booked job is high unless you reply first.

What is the cheapest lead source?

Referrals and reactivated past customers. Both cost close to nothing and close at two to three times the rate of paid leads.

Why is cost per booked job so much higher than cost per lead?

Because about a quarter to half of calls are not answered (Hatch 27%, Invoca 48%), and only part of the answered leads close. The lead cost roughly doubles on the way to a job.

Does answering every call really change the number?

Yes. On LSA it takes HVAC from about $192 to about $140 per booked job with no extra ad spend.

Do AI assistants send leads now?

Invoca’s 2026 report found ChatGPT-referred calls had a 45% lead rate and 41% conversion, similar to paid search. It is a small but real channel.

Are these numbers Texas-specific?

No, they are national studies. Texas metros tend to sit at the upper end of the LSA ranges in summer.

How often is this page updated?

Quarterly, as the source studies refresh. The date at the top is the last check.
