Plumbing estimate follow-up that wins the job back

A plumbing customer decides in about a day. If your water heater quote sits in their inbox while a competitor texts them twice, you lost a $1,700 ticket to someone who was not better, just faster. Here is the sequence that fixes it.

Short answer

How should a plumber follow up on an estimate?

Text within 10 minutes of sending the quote, again the next morning, on day 3 with one specific reason to act (permit slot, tank in stock, rebate), and on day 7 with a plain “still want this done?” Then stop. Plumbing has a one-day sales cycle and a 12 to 16% lead-to-job rate, so the first 24 hours matter more than any later nudge. Automate it so it happens on every quote, not just the ones you remember.

Why it matters

What an unfollowed plumbing quote costs you

SearchLight Digital’s Q1 2026 data across 524 contractors puts a plumbing lead at $57 from Local Services Ads, $82 from Performance Max and $183 from non-branded search. The average LSA plumbing ticket in the same dataset is $1,714; routine work runs $350 to $600 and emergencies $800 to $2,500. So every quote you send already has $57 to $183 sunk into it and about $1,700 riding on it.

Now the leak. WebFX’s 2026 benchmarks put plumbing conversion at 12 to 16% with a sales cycle of about one day. That one-day window is why plumbers lose more quotes to silence than to price. The homeowner has no water heater, they got three numbers, and the first company to text “we can be there Thursday at 8, tank is on the truck” wins. Blazeo’s 2026 data: 74% of businesses miss the five-minute window on new leads. The same companies take two days to follow up a quote, if they do at all.

The sequence

The 4-text plumbing follow-up sequence

Short, from a named person, with one job-specific detail each. Replace the brackets. Every text should end with a question the homeowner can answer with one word.

1

Day 0, within 10 minutes of sending the quote

“Hi [First name], it’s [Tech] from [Company]. Your quote for the [40-gal gas water heater / repipe / slab leak repair] is in your email and text. We can hold [Thursday 8am] for you until tomorrow. Want it?”

2

Day 1, morning

“Morning [First name]. Quick one: the [Rheem 40-gal] on your quote is in stock at our shop, so same-day install is possible this week. Any questions on the quote before I release the slot?”

3

Day 3, one real reason

“[First name], [City] permits for water heaters are running about [3] days right now, so if you want hot water by the weekend we would need to file today. Say yes and I will handle the permit.”

4

Day 7, the honest close

“Hi [First name], closing the loop on the [repipe] quote. If you went another way, no hard feelings, just let me know so I stop bothering you. If timing is the issue, we can book it for next month at today’s price.”

For emergency quotes (burst pipe, no hot water, sewage backup) compress this to 10 minutes, 2 hours and next morning. Nobody with sewage in the hallway is thinking about day 7.

By job type

What to say for each kind of plumbing quote

Quote type Typical Texas ticket What the homeowner is worried about The one detail to text
Water heater replacement $1,400–$2,800 (tank), $3,500–$6,000 (tankless) Being without hot water; permit hassle Tank in stock, permit filed by you, install day and time
Repipe (PEX) $6,000–$15,000 Walls opened, days without water Drywall included or not, water back on same day, financing
Slab leak repair $1,500–$4,000 reroute Foundation damage, insurance Reroute vs tunnel explained, photos for their insurer
Sewer line replacement $4,000–$12,000 Yard dug up, cost Trenchless option, camera footage attached
Drain cleaning / hydro jetting $200–$600 Will it come back Camera inspection included, 30-day guarantee
Fixture / faucet / toilet $250–$700 Is this worth a plumber Parts on the truck, done in one visit
Rules

Rules that keep the sequence working

  • Stop the moment they reply. A reply, a booking or a “no thanks” ends the sequence. Nothing kills trust like a day-3 text after they said yes on day 1.
  • One sender, one name. The texts come from the plumber who gave the quote, not “the office”.
  • Attach the quote link every time. People lose emails. The text is where they find it again.
  • Offer a hold, not a discount. “Holding Thursday for you” works better than 10% off and does not train customers to wait for coupons.
  • Log the reason for every lost quote. Price, timing, went with someone else, ghosted. After 50 quotes you will know what to fix.
Texas

Texas rules for plumbers texting customers

The Texas State Board of Plumbing Examiners requires your Responsible Master Plumber licence number on advertising and on invoices; put “RMP-[number]” in the text signature so there is no argument. Water heater replacements need a permit in nearly every Texas city (Dallas, Fort Worth, Houston, Austin and San Antonio all require one), which is exactly the day-3 reason above. On texting: under SB 140 (effective 1 September 2025) texts to prospects are telephone solicitation, but a quote follow-up goes to someone who asked you for the quote, which the November 2025 settlement treats as consent-based and exempt from registration. Keep the sends between 9am and 9pm (noon to 9pm Sunday) and keep the original request on file.

Automated

How we automate plumbing estimate follow-up

1

Trigger from the quote

When the estimate is sent in ServiceTitan, Housecall Pro or Jobber, the sequence starts automatically with the tech’s name on it.

2

Job-type templates

Water heater, repipe, slab leak, sewer, drain and fixture quotes each get their own wording and timing.

3

Reply handling

A reply pauses the sequence and lands in your inbox. “Yes” books the held slot. “Went with someone else” marks the quote lost with the reason.

4

Texas hours and RMP signature

Built in, so a day-3 text never goes out at 7am on a Sunday.

5

Weekly report

Quotes sent, recovered, lost and why, in one text to the owner on Monday.

FAQ

Questions owners ask

How soon should a plumber follow up after sending an estimate?

Within 10 minutes by text, then the next morning. Plumbing customers decide in about a day, so the first 24 hours do most of the work.

How many times should I follow up on a plumbing quote?

Four touches over seven days for standard work: day 0, 1, 3 and 7. For emergencies, three touches in 24 hours. Then stop unless they reply.

Should I call or text to follow up?

Text first. Most homeowners will not pick up an unknown number but will read a text within minutes. Call only if they ask or the job is an emergency.

What is a good close rate on plumbing estimates?

Lead-to-job across plumbing runs about 12 to 16% per WebFX 2026 benchmarks. On quotes actually sent, well-run shops see 40 to 60%. The LSA book rate in SearchLight’s data is 44.5%.

What does a plumbing lead cost in 2026?

About $57 from Google Local Services Ads, $82 from Performance Max and $183 from non-branded search, per SearchLight Digital’s Q1 2026 data.

Should I offer a discount in the follow-up?

Usually not. Offer a held install slot, a filed permit or in-stock equipment. Discounts in follow-ups teach customers to wait.

Do I need to include my licence number in texts?

In Texas, yes. TSBPE requires the RMP number on advertising, and a follow-up text is advertising. Put it in the signature.

Is it legal to text quote follow-ups in Texas?

Yes. The homeowner asked for the quote, so the texts are consent-based and exempt from SB 140 registration under the November 2025 settlement. Send between 9am and 9pm.

What if the customer says they went with someone else?

Thank them, ask what decided it, and add them to a yearly water heater flush or inspection reminder. About a quarter come back.

Can this run automatically from my software?

Yes. The sequence can trigger from an estimate sent in ServiceTitan, Housecall Pro or Jobber, with the tech’s name on the texts, and pause when the customer replies.
